The 90-day probationary period isn’t protecting you. It’s giving you permission to avoid a conversation you should’ve had at week three.
Think about your last bad hire.
Interviewed well. Said the right things. Showed up on time that first week.
Then week two happened.
Late on Monday. Long lunch on Wednesday. Asked your lead tech the same question for the third time.
Your advisor gave you that look. The one where she doesn’t say anything, but you both know.
So you started negotiating with yourself.
“Maybe he needs more time.”

Week four. Week six. Week ten.

You knew at week three. Your lead tech knew at week two.

Days 3–10: Supervised work. They’re looking at cars. Doing DVIs. Writing up what they find. Your lead tech is watching — not hovering, watching. Do they ask questions when they’re stuck? Do they help the tech next to them? Do they show up on time?
Weeks 2–4: Progressive independence. Less supervision. More responsibility. By week three, you have a clear picture of their skill, their work ethic, their personality, and their reliability.
So do they. So does your team.
At day 30, the conversation isn’t a confrontation. It’s a check-in:
“We said we’d both know by now. How are you feeling? Here’s what we’re seeing.”
If it’s working, you’ve accelerated trust. If it’s not, you’ve killed the three-month slow fade that destroys shops.
Here’s the part nobody expects.
Saying this out loud on day one doesn’t scare people off. It does the opposite.
When a new hire knows the timeline, they stop walking on eggshells. They focus on the work instead of the politics. Naming the window reduces anxiety — it doesn’t create it.
And it holds you accountable too. You made an agreement on day one. You can’t dodge the conversation at day 30.
A-techs don’t fear clarity. They crave it. Clear expectations attract confident people and repel the ones who were planning to coast.
