It’s so easy to take it for granted when you’ve been doing it for years (almost 7 years for me at this point)
When I got started I had $0 in my bank account at the end of most weeks & dreaded the thought of 9-5.
Today this business model has genuinely allowed me to achieve my financial and lifestyle goals
I’ve seen it change the lives of many others in the agency game, which is why I’m so passionate about teaching it to others.
I stand by the fact that I think it’s THEE most reliable & profitable online business model in the game right now.
And it’s perfectly positioned to benefit from the AI boom… not be replaced by it.
So here’s how you keep clients for 2+ years & make them worth $50K+ to your agency.
Also when you do the math you only need 20 clients like this to make a million bucks.
Most agencies run a churn and burn business.
That’s why most agencies don’t stand the test of time.
When you’ve been in the game for as long as I have, you are forced to solve this problem.
The truth is all the money is in the retention.
If your average client value is worth say even $20K vs another agency that charges $1.5K/m & retainers clients for 6 months they only make $9K per client.
If your clients are worth more it means you can invest more into paid ads to acquire new clients which will mean you will beat the competition.
If your clients are worth more it means you can invest more into client fulfilment which means you get better results, which means you create better case studies, which makes it’s easier to get clients and they stay longer as a result.
This is when the agency become a fly wheel.
An upward spiral instead of a downward one.
Tactic #1 = Specialisation
My agency exploded when we made the decision to operate with hyper focus. We served 1 niche
We served 1 client avatar
We provided one solution
That solution was generating seller leads and acquiring listings for real estate agents.
When you focus your service around the above 3 variables you automatically provide a more valuable service that gets clients better results.
You only benefit from the compounding effects of your experience and learnings if you are repeating the same processes and strategies over and over again.
Most agencies spread themselves too thin and are a jack of many trades but a master of none.
Tactic #2 = Scaled client acquisition
In the early stages of my agency my client retention was all over the place.
Some clients would stay for 3 months.
Some would stay for 12.
We couldn’t work out what was going wrong.
But then I figured it out.
It had nothing to do with our service delivery.
I thought if some clients are staying 4-5X longer than others and we are delivering the same service… our service can’t be the problem.
And I was right.
The truth is we can’t get results for everyone. I hadn’t learnt that lesson yet. When we are in the early stages of our agency we want to sell to everyone to get cash in the door.
We want to prove ourselves and create as many case studies as possible.
But then when we start scaling up if we don’t know who to say no to then no wonder client results will be all over the place.
But the challenge is how dp we have such a predictable client acquisition system that you have enough abundance of client applications that you can afford to be picky and turn people away.
The solution is:
1) Run paid ads to get clients
2) Know how to make killer creatives
3) Know how to craft a killer offer for paid ads
4) Have a good sales process & close at 30-40%
Once I figured out how to get clients with paid ads we went from $20K/m to $80K+/m in literally 3 months.
I brought on 16 clients in a single month.
Today I have this so dialed in that I have whip up some ads, a funnel and get clients on demand. I’ve got it down to a science.
Easier said than done but it’s what I’ve figured out how to do after a lot of trial and error.
Tactic #3 = Talent
Many times on our business the solution is “The who NOT the how”
Most of the time YOU don’t need to know HOW to solve a problem.
You just need to find the person who already can do that thing and hire them.
Agency owners shouldn’t be client fulfilment experts in the first place.
It’s not our highest income producing activity.
We should be focused on high level marketing, sales, creating marketing assets and content etc.
The moment I had this mindset shift and started finding people better than me at getting clients results my agency grew and grew and grew.
Get off the tools, drop the ego, find digital strategists and media buyers who get your clients the results they deserve.
