I am thinking the answer is no, cause we don't wanna encourage freebie seekers at this stage and just want to see who is willing to bid for the main result Or is it cool to mention it in the pre-auction post too?

The biggest miss is clarity around the pain. You’re selling visibility, but not naming the frustration. Most Skool owners aren’t thinking “I want more eyeballs.” They’re thinking “I built this thing and growth is slower than I expected.” Example direction, not copy to steal: Something like… Seeing a lot of great Skool communities that deserve way more attention than they’re getting. Solid offer. Good founders. Still stuck grinding to the first few hundred members. I’ve been playing with an idea to change that for one person in a big way. Not ready to share details yet, but it would put your group in front of our audience for a long stretch of time and make you look like the obvious next click. If I opened one spot and let the market decide the price… starting at a buck… would you even want to be in that room?

Quick Context: AI Sass GHL funnel builder. 10,000+ email list. 20%+ open rate. 6K FB followers. 450 current free/paid users. No community. Already agreed to run an "auction hero" test. The conversation stalled when scheduling an offer call. Thinking of sending this.... Not sure if "revenue bump" is the right hook??? Help needed: Structuring an Auction for a High-Ticket SEO Agency (High COGS challenge)
Hey everyone, I’m working with a new partner and need some brains on how to structure the backend offer. The Business: - Niche: High-end "AI SEO" / AEO (Answer Engine Optimization). They rank businesses on ChatGPT, Gemini, and Google’s AI search. - Price Point: Monthly retainers ranging from $2k to $40k/mo. - Economics: Margins are approx 40%. (e.g., A $2k retainer costs them ~$1,200 to fulfill due to manual outreach, link building, and content costs). - Current Assets: 10 years in business, huge organic inbound traffic, but zero email list/CRM (they never built one). - Distribution Strategy: We plan to partner with an E-com/Growth community owner since the client has no distribution of their own. The Problem (The "Consolation Prize"): The auction model relies on giving a "gift/credit" to all non-winners to bridge them into a mid-ticket backend offer. - Because this is a service agency with high fulfillment costs, we can’t just give a massive credit toward a service that costs us money to deliver. - The client does not have a digital course or low-COGS info product ready to use as a backend offer. The Proposed Workaround (Is this viable?): We are thinking of creating a "Lite" backend offer specifically for the auction runners-up: - The Offer: A "Foundational Organic SEO" package (Traditional SEO, not the high-end AI stuff). - Price: Sell for £1,000 (approx $1,250). - Cost: The client has a secondary team that can fulfill this for £500. - The Math: We give runners-up a £500 credit → They pay £1,000 → Cost is £500 → Profit is £500. My Questions for the Group: 1. Has anyone run an auction for a Done-For-You agency where margins are tight? 2. Is a £500 margin on the backend "consolation" offer enough to justify the effort of the auction? 3. Should we force the client to build a pure info-product (e.g., "DIY AI Audit") to maximize cash flow, or stick to the service offer since that’s their strength? Any feedback on how you’d structure this stack would be appreciated!

Auction is not there to “sell the service.” It’s there to surface buyers, change the power dynamic, and let you control who gets access to the expensive thing. Your Lite SEO idea is actually solid, with one caveat. Position it as a diagnostic or foundation layer, not “SEO Lite.” If it feels like a downsell, it weakens the top end. If it feels like the first paid step into a much bigger machine, it strengthens it. Something like “baseline authority + footprint build” that feeds directly into the AI SEO layer later. On the info product question. I wouldn’t force a full course right now. That’s a distraction. What I would do is carve out a low COGS artifact from what they already do. An AI visibility audit, an AEO roadmap, or a competitive snapshot. Something they can deliver fast, price at 1k, and use as a wedge. That becomes your long-term consolation asset once it’s dialed in.
