🎥 Today's Workshop Replay: The Lemonade Stand Problem
Today we broke down why your first sales felt easy, and your ads feel broken.
The big idea:
It was never about the lemonade. It was about the street.
Sell lemonade in your front yard and your neighbors buy. They already know you. They are not buying lemonade, they are buying from you.
Move that same stand downtown, same sign, same price, and 200 people walk past while four stop.
Nothing about the lemonade got worse. The people just do not know you yet. Strangers have to be told everything your neighbors already knew, on the spot, in about four seconds.
That is the whole episode. Everything you build either works on a stranger or it does not.
WHY THIS SNEAKS UP ON YOU
1. Your average hides it. Warm buyers pull your conversion rate up. Then you spend more on ads, more strangers show up, the rate drops, and it feels like the ads broke. The ads did not break. Your mix got colder and the page was never built for cold.
2. Pretty is not persuasive. Design is how the page looks. Conversion is what it says, and in what order. A plain page that answers 10 questions beats a stunning page that answers two.
3. Your warm market has a bottom. Referrals and warm outreach run out eventually. Optimize for cold now and warm gets easier by default, because warm visitors get the same full education.
We showed a real client split from the same week: same product, same price, same page. About 5 in 100 people from search bought. Under 1 in 200 people from a social ad bought. The search traffic already knew they had the problem and were just picking a brand. The social traffic had decided nothing. The page was built for the first group only.
HOW THE THREE PILLARS FIT
Organic makes neighbors. It is the only pillar that warms someone before they ever reach your page. Somebody who watched four of your videos lands on the same page as a cold click, but they are not cold anymore. It takes roughly 7 to 14 exposures before a stranger starts to trust you. Aim for 1 to 5 posts a week to build the muscle.
Paid buys the corner. Ads have two jobs. Buy attention from the right person, one ad, one idea, one call to action. Then buy the sample. Your first couple hundred dollars in ad spend is not buying revenue, it is buying an answer.
AI multiplies the work. Two prompts in the comments. One counts the strangers, one drafts the fix.
THE COUNT THAT TELLS YOU WHICH PROBLEM YOU HAVE
A page problem and not enough data look identical and have opposite fixes. So count first.
Under 200 cold clicks: you do not have a page problem yet, you have a data problem. Get more traffic.
200 or more cold clicks and zero sales: more traffic will not save it. Go fix the page.
Over 1% cold conversion: the page works on strangers. Traffic is your constraint. Scale the budget.
3% to 5% cold conversion: strong signal. Scale with intent.
Getting a high click-through rate but no sales usually means the ad and the page are not saying the same thing.
And if there is nothing to fix on the page, look at your ceiling. One member on the call shared a client who added 50 paid members in a month and had to pause ads because delivery could not keep up. Know your capacity before you turn up spend. Scaling a broken system just gives you a bigger broken system.
YOUR HOMEWORK THIS WEEK
1. Pull your traffic by source for the last 30 to 60 days. If you changed your offer recently, only go back as far as the change.
2. Split it into warm and cold. Ads and direct are cold. Search, email, your own followers and referrals are warm.
3. Add up the cold visitors only. Ignore sales for a second.
4. Then either buy the sample or fix the page, based on the number.
5. Drop your cold visitor count in the comments.
Use this format:
My cold visitor count is:
Of those, purchases or leads:
My cold conversion rate is:
So my next move is: more traffic / fix the page / scale
The one thing my page does not answer yet is:
Both prompts are in the comments below, and they are in the classroom next to the replay. Paste them into the Content OS and it will pull your Brand Voice Guide, your One Offer worksheet, and your Database of Truth automatically.
If you only do one thing this week, get your cold number. You cannot fix a page you have not measured.
Win or flop, both count. The goal is not a perfect page. The goal is a page that works on a stranger.
See you next Tuesday.
