I haven't paid a graphic designer for a single ad in months. Here's the workflow.
When I first ran paid ads for my agency back in 2021, every still image creative had to either be built by me in Canva or sent to a graphic designer at $20 to $50 a pop. Testing a batch of, say, 22 to 24 creatives could cost you close to $1,500 before you drop a penny on ads. Right now I'm spending $900 a day on my low ticket funnel and some of my best performing creatives are still images that came out of one workflow. A few agency owners we've shown it to have pulled their cheapest cost per leads ever from the same process. The best part is that the ads were created entirely by AI and cost maybe 10 to 20 cents in credits each per creative. The actual tools are simple. Claude writes the image prompt, Higgsfield produces the image. The part that makes it work is what you do before you prompt anything. Most people open an AI tool and type "give me 12 ad concepts for a roofing lead gen offer" and let it rip. What comes back is generic because the strategy was generic. The image is only ever as good as the thinking you feed it. So instead I steal formats that are already proven. I go into the ads library of the biggest B2B advertisers I can find, sort by impressions, and look for still image formats they keep running. If a format shows up over and over near the top, it's working. From doing this for a client last week across four niches (roofing, tree services, siding, tint and PPF) I landed on four formats: A phone mockup where the notifications on the screen are the client's dream outcome. For a roofer that's a $40,000 deposit hitting the bank and a text saying "new roof restoration quote." A fake news article layout with the client avatar in their work environment and a headline that matches the hooks from the video scripts. A whiteboard sketch comparing the old way against the new way, with a little diorama of a finished job sitting in front of it. Bold text on a red background. Stupidly simple and it's one of Cole Gordon's top performers. Four formats, four niches, sixteen ads. Each format is deliberately nothing like the others, and that matters. If your first batch is four colour variations of the same layout, you're not testing anything.

Make prospects show up pre-sold
Most agency owners are losing the sale before the call even starts. The prospect books in. Then they show up cold. Half-interested. Haven't watched your video, don't really get the offer. So you burn the first half of the call covering basics and answering the same objections you answer on every single call. Same five questions. Every time. So here's how you fix it. You build one page that answers every common question and objection before the call ever happens. Then you make watching it required. Three steps. Step 1: Pull the questions straight from your own calls. Take your last 10 to 15 sales call recordings and drop the transcripts into ChatGPT or Claude. Then run these two prompts: "Pull out the top 10 questions that come up, ranked by frequency and how likely they are to contribute to the sale." "Pull out the most common objections, ranked by frequency and how likely they are to contribute to the close." You're not guessing what to put on the page. You're pulling it word for word from the exact people you're trying to close. Step 2: Pick 3 to 4 questions and 3 to 4 objections, and record a short video for each. One question or objection per video. Keep them tight. Your usual suspects: what's actually included, how fast they'll see results, why you over the next guy, what proof you've got that this works. Drop all of them on your booking confirmation page. The page they land on the second they book. Step 3: Make it required viewing. A video page does nothing if nobody watches it. So you put the call to action everywhere they'll see it: The booking confirmation text and email.The 24 hour and 1 hour reminders.The 15 second selfie video you send the day before to confirm the call. And you frame it the same way every time: "Watching these before our call is required. It'll save us both about 30 minutes and make sure we use the call properly. If you haven't watched them, we'll need to reschedule." The reason that works is you've given them a reason to do it and a consequence if they don't. So they actually do it.

Questions about 7 day fast track
everything im reading says that 7 days is not enough time for Meta to deliver results. and even if it does, its not accurate results that the client can expect. what are you guys seeing for doing 7 day fast tracks? good results for local service businesses in 7 days which leads to paid clients? does offering it for free bring out the tire kickers? or does requiring the $500 in ad spend remove tire kickers? or just be choosey who to work with?
