One Weekend, One Subscription: How I Built Live Business Dashboards Without a Developer
I spent about 100 hours in Claude Code getting this to a useful point, so let me save you the grind. If you have read the book, you know the AI sector of the Freedom Business Flywheel is the intelligence layer, the part that sits on top of your systems and subscriptions and turns them into decisions. This is exactly that, made real. The goal was simple: stop paying for 15 different apps and build exactly what I need in one place, with AI doing the heavy lifting. Claude runs on a Mac Mini, basically its own little operating system I can put to work around the clock, connected to every app we already use: Xero, HubSpot, Chargebee, Stripe, GoCardless, Gmail. Once connected, it talks directly to those tools with a live feed of the data. Three pieces do the work. Cloudflare holds our domains and handles the website side, all free. GitHub is the bridge connecting Claude to anything in the cloud. Claude builds the dashboards on top. The result is a single hub: every subscription in one live view, billable time straight out of the CRM, finance wired to Xero for P&L, receivables and payables. One screen, real numbers, updated automatically. No logging into six platforms to work out how the business is actually tracking. Here is the part I want to land, because it is the whole point of the book. Systems first, people second, AI on top. This dashboard only works because the systems underneath it are documented and the data is clean. AI layered over a messy business just automates the mess faster. Get the order right and the intelligence layer gives you something genuinely powerful: the view an owner needs to step back and lead as a Visionary instead of an operator. The mistake I see owners make with AI is starting at the top. They want the big strategic dashboard that shows the ten-year climb. Skip to that before the basic data is reliable and you get a beautiful picture of noise. The right order is the opposite. Build the smallest dashboard that answers one question you already ask yourself every week, from data you already export from one tool. Trust it. Then add a second source. Get a few of those working and the operating-level view becomes worth building. Only then the strategic one. And do not wait for the data to be clean. It never will be. Drop the ugly export in and ask for the dashboard. If it is wrong, say what is wrong, and it is fixed in minutes, not weeks. AI sits on top of the first two pillars. Systems document how the work is done. Subscriptions turn that work into recurring revenue. AI makes both legible without you living in the spreadsheets. Use AI to Build Your SOPs
The reason most systems never get documented is not laziness, it is the blank page. Writing an SOP from scratch feels like an hour of homework to describe something you could just do in five minutes. So it never happens. Flip it. Do the task once while recording yourself, the way you would if you were training a new hire. Screen recording for anything on a computer, a phone voice memo for anything in the field. Then hand the transcript to AI with one instruction: turn this into a short step-by-step SOP, and flag anything missing rather than inventing it. Ten minutes of refining instead of an hour of writing. What is one task living only in your head that you could record in the next five minutes? Name it in the AI room. That is the one to capture first.

That was not true a couple of years ago. Back then, working out whether the business was healthy meant opening one spreadsheet, then another, then cross-referencing a PDF from the accountant with a CSV from the billing platform. An hour gone, and I still did not trust the number. Most talk about AI in small business gets stuck on the wrong use case: writing emails, drafting posts, making images. Fine, but surface level. The real prize is this. AI lets you build a dashboard out of the messy, half-broken data you already have, without a developer, without a BI consultant, and without a six-figure platform. The inputs are whatever you can export from the tools you already pay for. The output answers one question cleanly: am I on track, yes or no, and if not, where do I look. Start at the plumbing. If you resell subscriptions, there is almost always a gap between what you pay a supplier and what you bill the client. A seat gets cancelled but stays on the invoice. A supplier raises a price and your pricing does not move. Each gap is tiny. Across hundreds of clients it is real money leaking every month, and you cannot see it in your accounting file, because that only shows what you invoiced, not what you failed to invoice. I built a reconciliation dashboard for exactly this. I drop a CSV from each supplier portal and the billing platform into a folder, and the AI rebuilds the dashboard in place: licence count against billed quantity, cost against revenue, margin, and a flag on every row that does not line up. The first time I ran it, it paid for the entire month of AI fees fifteen times over. A job that used to be a dreaded quarterly half-day is now a twenty-minute monthly review. That is the AI pillar: not a content toy, an operating intelligence layer. What is the one number about your business you wish you could see every week without building it by hand?
