Juggling with small agency

My friend and I run a small agency specializing in YouTube DFY (mostly for coaches and doctors, focusing on talking head videos) and Instagram growth & management (including ideation, scripting, editing, covers, and captions).
We've been in this space for a year, but we're struggling with consistent outreach, client acquisition, and creating solid case studies. Our internal workflow is also quite disorganized, we hire project-based freelancers for editing, thumbnail & quality checking guy for editing while we so scripting and ideation ourselves.
We aim to help clients make money and bring in views through organic content on Insta & YT, but we lack expertise in that area. We are only confident in creating high-quality editing and thumbnails that we outsource.
Currently, we have two clients: a YouTube DFY client ($600/month for 4 long/4 short videos, including scripting, thumbnails, editing, and posting) and an Instagram client ($500/month for ideation, scripting, editing, covers, and captions, with inconsistent view results despite one 3M view reel). Our previous $1200 client left three months ago.
We're looking for clarity on client acquisition, team management, and fulfillment systems to build strong case studies.
Our cold outreach is inconsistent due to our heavy workload. Previously, we manually emailed 700 leads (half YouTube, half Instagram) over 1.5 months, personalizing the first two lines and offering free edits/thumbnails or a loom/script for Instagram. We got 40 replies but no conversions.
Now we really need a consistent and manageable outreach strategy on any platform, and solid advice on converting those 40 replies into clients. Also, how to smoothly run the process of fulfillment alongside outreach.
