How to Build a Sales Team ~ 0 → $1M Skool #12
We’re 12 weeks in and starting to build out a sales team so we can scale more easily.
I’ll share step by step what we’re doing and how we’re doing it.
Because taking calls every day and wearing every hat in your business gets draining fast.
Here are the 3 Phases every coach goes through:
Phase 1: Do Everything Yourself
Phase 2: Let Go of Sales or Success
Phase 3: Digital Product
Phase 1: Do Everything Yourself
Usually under $10K per month.
You’re the sales rep, the marketer, the coach, the customer success manager, the setter. You do it all.
This is grind mode. Hard, but needed.
Why? Because you don’t know what you’re doing yet.
Here you optimize for learning, not earning.
You need sales so you can have customers to work with.
Pitfalls:
  • Starting with zero money saved up (no runway).
  • Making sales only for money, not for learning or proof.
  • Not recording your process or calls. (Use tools like Fathom.)
If I started over again:
  • I’d pick who I can help best from the start.
  • I’d help 5 people for free in exchange for testimonials and weekly updates in my free community.
  • I’d spend less on random things and invest sooner into my business and education.
Phase 2: Let Go of Sales or Success
Usually around $10K to $50K per month.
You hire either a sales rep or a customer success manager on commission.
Which one? Depends on your bottleneck.
For me:
  • Sales skills → yes.
  • 1:1 coaching → yes.
  • Product skills → still learning.
So I outsource sales first, while I keep client delivery.
Pitfalls:
  • Stopping all calls at once. Revenue drops. Always have a transition period.
  • No daily call with your team. Sales is energy. Closers and CSMs need energy and conviction from you every day.
  • Pitching the old way. Overcomplicated, only you can sell it.
The fix → the 3S Formula:
  • Specific person
  • Specific problem
  • Specific way
Phase 3: Digital Product
This phase looks like $50K to $250K per month.
Example: with Max we scaled to $250K/month with only 5 people:
  • 2 closers
  • 1 CSM (me)
  • 1 content creator
  • Max (the owner)
That’s it. You don’t need a big team.
Here you turn your coaching or consulting into a digital product using Skool.
Pitfalls:
  • Low ticket. Margins too thin. Sell $2.5K+, ideally $4.8K to $12K.
  • No daily call, so energy drops.
  • Not enough contact with clients. You need the info to productize your service.
  • Helping too many avatars. You can’t systemize if everyone is different.
  • Hiring too late, staying stuck in 1:1 work.
  • Hiring one rep at a time. Always hire 2, so you can compare.
What I’d do different here: I’ll tell you once I’ve done it myself.
